Handmade gun刺 carpet: why do five-star hotels prefer this craftsmanship?

A few years ago, during a bid for a project in Sanya, the client's procurement manager asked me a question: ”Your handmade carpets are twice as expensive as machine-woven ones. Isn't it just someone poking at it with a gun? What's the justification?”

I took him to see the factory. Not the showroom samples, but the production floor. He stood behind a master craftsman with twenty years of experience, watching him use a gun to pierce the backing fabric, stitch by stitch, to fill in a peony with a diameter of half a meter – from pattern to completion, four and a half days. As he was leaving, he said: ”Now I understand where the cost comes from.”

The market penetration of handmade gun-tufted carpets in five-star hotels in China is conservatively estimated to be over 65%. It's not that they appear高级 (high-end) because they are expensive, but because there are some things machines truly cannot do.


I. What Exactly is Handmade Gun-Tufting?

Let's first clarify the process itself, as many people actually don't distinguish between ”gun-tufting,” ”weaving,” and ”ের (tufting).”

Handmade Gun Embossing– The worker holds a pneumatic tufting gun, driving yarn into a pre-stretched cotton backing fabric according to the design pattern, forming loops. After completion, latex is applied to the back for fixation, and then a backing layer is attached. The number of stitches per square foot (density) can be freely adjusted between30-70 stitchesper square foot according to design requirements.

Hand tufting is essentially a ”compromise between craftsmanship and efficiency”— It retains the almost unlimited design freedom of custom handmade carpets, while being several times faster than pure hand weaving. This is why it accounts for the largest share in the five-star hotel market.


II. Why can't five-star hotels do without it?

1. Design freedom: What machines can't do

The patterns of tufting machines are limited by the needle row configuration. Changing patterns requires replacing the entire needle row system, which is costly and time-consuming. Hand tufting is different—workers look at a 1:1 enlarged design drawing and follow the lines. Theoretically, any pattern that can be drawn can be achieved.

Gradient, ombre, ink wash effects—these are what hand tufting excels at and what machines struggle with. Machines require a color-changing system for gradients, and the number of color layers is limited (usually no more than 6 colors), resulting in a noticeable ”stepped” transition. Tufting artisans can interweave different colored yarns randomly to achieve natural gradients where the seams are indistinguishable to the naked eye.

Last year, the vintage lobby carpet of an Intercontinental project in Suzhou used the color ”antique bronze,” which involved five different shades of yarn alternating and blending—not mixed artificially, but transitioning one by one. This effect cannot be achieved by tufting machines.

2. On-site adaptation of irregular shapes and inlays

Hotel spaces rarely have perfect square shapes. Circular lobbies, curved corridors, irregular atriums—when machines produce standard width carpets, on-site cutting and inlaying create seams that are always problematic.

On-site, only edge trimming is needed, with no splicing required. For a circular lobby carpet we made for a Hilton project in Chengdu, with a diameter of 12 meters, the entire piece was shipped in one piece and installed on site, resulting in zero seams.

💡 Tips: If a project involves large-area irregular spaces, the advantages of manual gun刺 are very apparent. However, it is necessary to confirm transportation routes and hoisting plans with the construction team in advance—handling large-sized full sheets of carpets is also a project in itself.

3. Velvet texture and custom depth

The velvet surface of tufted carpets is ”uniform and consistent”—each stitch is the same height and density. This is not inherently a flaw, but in high-end hotel spaces, overly uniform velvet can appear ”industrial.” The velvet surface of manually gun刺 carpets has a natural micro-variation—not a defect, but subtle differences caused by the craftsman's force, angle, and depth of each stitch, creating a natural three-dimensional effect under lighting.

In simple terms, you can see the ”human” traces on manually gun刺 carpets. For spaces with high artistic requirements, this variation adds value and premium appeal.


III. Manual gun刺 is not without its drawbacks

Honestly, if manual gun刺 had only advantages, all hotels could just use it. Its disadvantages are also obvious:

Shortcoming 1: Production capacity is a hard constraint

A skilled gun刺 craftsman's effective output in a day is1-1.5㎡. For a 2000㎡ banquet hall project, not considering sample making and material preparation time, just the gun刺 process would require35-45 people working continuously for a month. The same area can be completed by tufting machines in a few days. If your project schedule is tight, manual gun刺 may not be feasible.

Shortcoming 2: Quality consistency relies on people

A 100㎡ carpet made by machines meets the same standard. Handcrafted gun刺 100㎡ involves multiple masters each completing a part through拼合, with differences in力度,习惯, and速度, inevitably leading to偏差 in density or绒高 in some areas. If deviations in绒高 or density are found, immediate修补 is done. But honestly, this quality control cost is hidden, and not all factories are willing to bear it.

Shortcoming 3: Backing treatment determines lifespan

This is the most easily overlooked step in handcrafted gun刺 carpets. After gun刺 is completed, the back of the carpet needs to be coated with latex and贴复合背衬. The latex formula, coating thickness, and drying time directly affect the carpet's尺寸稳定性 and lifespan. In 2019, we helped a project in East China with after-sales evaluation and found a handcrafted gun刺 carpet bulging and deforming. The issue was uneven latex coating on the backing—some areas had only the standard 60% thickness, leading to inconsistent收缩率.

4. Review the flame-retardant treatment plan

The cotton backing of handcrafted gun刺 is a weak point in flame retardancy. Confirm whether the supplier's flame-retardant plan is ”full penetration flame-retardant treatment” or just surface spraying.
